Delivery operations at Devin

Devin, part of the Spadel group—European leader in mineral and spring water, makes direct deliveries to two customer segments: home & office (HOD) and retail. The company manages the entire process in-house—from taking the orders on their website, operating its own logistics depots to employing delivery drivers and managing delivery vehicles.

Devin has a total of 2000+ HOD and 500+ retail customers. Deliveries include mainly water gallons, but also water bottles, Red Bull cans, and Granini juices. Here are the specifics that mark the delivery operations of Devin:

  • 90% of HOD delivery consists of bulky and heavy water gallons
  • Lack of predictable delivery schedule as HOD orders are made on demand
  • One driver can make up to 15-20 deliveries per day
  • The client base is dynamic—new customers come, old ones churn
  • The majority of Devin’s customers are in dense urban areas

Surrounded by chaos
A myriad of problems

It was up to the delivery drivers to decide which delivery tasks to pick for themselves which led to inefficiencies.
Each delivery driver was responsible for a certain neighborhood. If he was not familiar with the area he couldn't do his job efficiently.
It took months for newly hired delivery drivers to get onboarded and match the performance of more experienced drivers.
Dispatchers manually planned and optimized delivery routes, which took many hours per day.
Some drivers had to handle unmanageable amounts of deliveries, while others had very few tasks.
It was difficult to manage seasonal peaks and lows both in the number of orders and delivery volumes.
Dispatchers relied on their knowledge of the urban infrastructure and their logistical acumen — it was basically all in their heads.
Dispatchers manually filtered and sorted delivery addresses in each neighborhood.
Dispatchers often had to solve truck overloading by reshuffling truckloads at the last moment.
Clients often complained about mismatched orders, missing items, wrong invoices or late deliveries.
Drivers had to find addresses on their own by typing them in manually into their GPS devices.
Addresses were often wrong or incomplete, drivers had to call the dispatcher or in the worst case the client.

Ufleet to the rescue
Looking for route optimization solution

The challenges above led Devin to start looking for a route optimization software. The company needed a solution that would:

  • Integrate with the orders database and optimize delivery routes
  • Dispatch deliveries faster
  • Provide a balanced delivery workload across drivers
  • Manage delivery teams separately or transfer drivers from one team to another
  • Allow to onboard new delivery drivers quickly and more easily
  • Improve operational efficiency

Ufleet performed above and beyond with the preliminary real data simulations but there was an additional challenge. The joint Devin/Ufleet/Atos team had to come up with a smart solution to integrate Ufleet with a couple of incumbent enterprise systems, including SAP S/4HANA.

It was critical at this stage to have well written functional and technical specifications. It took several months to design, develop, implement and test the implementation but the result was worth it - an omnidirectional SAP/CRM/Ufleet integration that has been working flawlessly to this day since 2021.
